Sukhen Sharma

Enterprise Agile Coach · AI-Enabled Transformation Leader · AI Product Manager

I spent 19 years making large software programmes deliver predictably across the Americas, EMEA, and India. In 2026 I started building AI products end to end: problem, PRD, prototype, and the metrics that decide whether the product works. This page holds both halves of that record.

Six products, from live tool to early discovery

Each product below is written up the way I write a product one-pager: the problem, the call I made, what I chose to leave out, and the numbers. Every number is tagged so a reader knows what has happened and what is still a goal.

ZenAgile

An AI assistant that connects Jira to Power BI and produces sprint analytics and delivery-risk reports without anyone compiling them by hand.

In production
Problem

Scrum Masters and delivery leads spent hours each week pulling Jira data into status reports. By the time leaders read them, the data was stale and reviews were spent arguing over numbers.

What I decided

I owned the functional design: which sprint, backlog-health, and risk signals the assistant reports, and in what form. I then coached the teams through rollout so the reports replaced the manual ones.

What changed

Executive sprint reviews moved from collecting data to making decisions on it. It is the one product in this list with a live user base and a measured outcome.

Result$1M annual savings in governance cost

Munshi

A voice-first profit coach for India's street food vendors. It answers one question every night in the vendor's own language: did I make money today?

Working prototype
Problem

Street vendors sell all day but rarely know whether they profited. Ledger apps such as KhataBook track what vendors are owed, need typing they have no time for, and are framed around credit they distrust.

What I decided

I ranked six vendor pains by frequency and severity and scoped v1 to the two a first release could own: profit blindness and capture friction. The vendor speaks the morning purchases once and enters one cash count at night.

What I held back

Supplier overpay is the biggest money pain, but a price benchmark needs many vendors' data before it means anything. I moved it to v1.1 and built a rule that shows "warming up" instead of a thin, misleading number.

TargetMarket of about 2.5M urban street food vendors, roughly ₹50,000 crore
Target100,000 monthly active users in 12 months; 30-day retention above 35%
Try it here

This is the working prototype, running on simulated data. A vendor's day takes about two minutes to walk through.

  1. Pick a language, a stall type, and up to three items, then set a selling price.
  2. Log a morning purchase by tapping the microphone. Tap "Record again" to see how an unclear entry is flagged for checking.
  3. Close the day with one cash count and see the profit number.
  4. Switch the demo control to Day 6 to unlock the weekly trend and the first money-saving tip.

Field validation with vendors is the next gate. I do not describe the pain ranking as validated until it is done.

SalonOS

A walk-in-first operating system for small Indian salons with one to eight chairs, replacing the paper register, WhatsApp threads, and memory.

Working prototype
Problem

Salon owners run on gut feel because they have no customer history, no station visibility, no inventory control, and no analytics. A competitor teardown of 12+ products showed the same blind spots across the industry.

What I decided

I wrote a PRD across eight modules, with a Live Station Board as the hero feature. The product works offline with no subscription, because a monthly fee and an internet dependency are what keep first-time users on paper.

North Star

Within ten seconds of opening SalonOS each morning, an owner knows what they made yesterday, who is free now, and what is running low. AI features such as a WhatsApp receptionist come in a later phase.

TargetAddressable market sized at ₹1.02 lakh crore
Result8-module offline prototype built, with an 8-week sprint roadmap, acceptance criteria, and a risk register

Independent build

SellerStudio

A self-serve tool that produces Amazon-compliant product images and listing copy for small Indian sellers from a plain description.

Spec complete · prototype
Problem

Sellers pay agencies ₹3,000 to ₹15,000 per product and wait three to seven days for images and copy. Listings still get suppressed because sellers do not know Amazon's compliance rules.

What I decided

Amazon's image and copy rules are enforced on every output as requirements, not left to the seller. The PRD carries three personas and phases from internal testing to a beta with 20 to 50 real sellers.

Risks named

The PRD lists non-compliant AI output, background-removal failures, and trademarked uploads, each with a mitigation. Pricing model and direct publishing to Seller Central are recorded as open decisions.

TargetCost per listing from over ₹5,000 to under ₹50
TargetNew product live in under 15 minutes; at least 80% of images compliant on first generation
Personal tool

LinkedIn Branding Engine

Prototype

A web app that turns a rough idea into a finished LinkedIn post in a chosen style, such as a STAR story or an Agile insight, and keeps a versioned history of every draft. I built it to apply AI to a workflow I own, not only to advise others on it.

Client engagement

CafeOS

In discovery

An operations app for a 200-seat café client. I ran a client diagnostic first and set it as a gate, so no build money is committed until the diagnostic confirms which problems are worth solving.

02 · Enterprise delivery

Nineteen years of making programmes predictable

Featured case · DISYS · Fortune 100 financial-services Salesforce programme
Situation

Three Scrum teams, 42 people, had missed three consecutive PI objectives. The account was at risk.

Task

Restore predictable delivery within one quarter without burning out the teams.

Action

A 30-day team-health diagnostic traced the problem to low psychological safety, not skill. I relaunched blameless retrospectives, cut committed scope 18% for one PI, and re-agreed outcomes with product leadership.

Result

Predictability rose from 61% to 87% and attrition fell from 22% to 6%. The SVP adopted the model across eight more programmes, avoiding $4.2M in attrition cost.

03 · How I work

The same habits run through both halves

Most AI programmes that stall do so for people and process reasons, not because of the technology.

Diagnose before prescribing

The DISYS turnaround started with a 30-day diagnostic, and Munshi started with a ranked list of pains. In both cases the first answer people expected was wrong.

Make the invisible visible

ZenAgile put delivery risk in front of leaders in real time. SalonOS puts yesterday's earnings in front of an owner in ten seconds.

Build capability, not dependence

The DISYS model was adopted by eight more programmes after the first one worked. A method only counts if it runs without me.

Optimise the whole

I sequence scope across a portfolio, so the right feature ships at the right time, even when that means holding back the biggest prize, as with Munshi's supplier benchmark.
